    Not a screenshot of a dashboard. A real case: problem, what was built, the before/after metric, the timeframe.

    Red flag: vague testimonials, no named or obfuscatable clients, "10x revenue!!!" claims.

    8. "What's the monthly cost beyond the license?"

    LLM token usage, voice minutes, SMS — these add up. Ask for the worst-case monthly bill, not the marketing number.

    Red flag: "It's just $99/month!" with no usage or overage terms.

    9. "Can I talk to a current client who runs a business like mine?"

    Agencies serving your industry understand your quirks (insurance questions for clinics, price-sensitivity for moving companies). References in your vertical are worth far more than a big portfolio in others.

    Red flag: every reference is a small ecommerce store and you're a clinic.

    10. "What's the scope of the contract, and can I leave?"

    Month-to-month with 30-day notice is fair. Multi-year lock-ins for a software subscription aren't.

    Red flag: anything that penalizes you for leaving or requires a long upfront commitment.

    11. "Who does the ongoing work — the same people?"

    Agencies grow fast and hand off to juniors. Ask who builds, who tests, and who you talk to. Meet the actual implementer on the first call, not just the salesperson.

    Red flag: the "team" is a salesperson + whoever happens to be free.

    12. "What's your implementation plan — milestones and dates?"

    Real projects have phases: discovery, build, test, launch, optimize. Ask for the schedule before signing.

    Red flag: "We'll get it done" with no timeline, no milestones, no owner.

    What Good Looks Like (The Checklist)

    A trustworthy AI automation agency:

    • Diagrams your process before proposing a tool
    • Distinguishes template vs. custom honestly
